This is most of the reason two quotes for the same job come back $40,000 apart. Ask each firm which of the four they are pricing, and a lot of the spread turns out to be scope rather than rate. 1. 01 #### The diagnosis Somebody looks at how leads, deals and customers move through the systems you run today, and tells you what to fix first and in what order. Two to four weeks, and the only part of this list anybody prices as a flat fee. 2. 02 #### The build Pipeline and deal stages, [lead routing](https://revductive.com/services/lead-routing), lifecycle stages, the handoff from sales into onboarding, and reporting you can trust enough to run a forecast off. This is the one that gets left out of the budget, and it is usually the thing standing between you and everything else on this list. Cleanup comes before anything else gets built, and it does not show up on a proposal until somebody opens the CRM and looks, which is why the quote you get before anyone has looked is a guess. 02 ### How many systems touch the customer Marketing, the CRM, billing, onboarding and support all hand data to each other, and every one of those handoffs is a place where things break, so every one of them adds scope. Count your handoffs before you read a quote and you will know roughly where in the range you are going to land. 03 ### Whether any of it needs code Custom integrations, and anything that has to be written rather than configured, move a quote into a different bracket, and it is the most common reason a firm with published tiers puts you at the top of its range rather than the bottom. 04 ### How often the sales process changes In my early days at Pearl we went through three different sets of sales leadership, and the sales and retention process changed every few weeks. A system built for one version of the process gets rebuilt every time it changes, and a system built to expect the change does not, so tell whoever is scoping the work how many times your process changed in the last year. 05 ### Whether anyone internal owns it If nobody on your team is empowered to make decisions about the system, the provider waits on you, and on a monthly retainer you are paying for the waiting. Name one person who can approve a change without convening anyone, and most of that goes away. 05 / Off the proposal ## The costs that are never on the quote. - #### Ramp time on a full-time hire Three to six months of salary before you get full output,7 and that assumes the hire works out. Whatever you are comparing a retainer against, this belongs in the comparison. - #### Rebuilding after a bad hire You lose the recruiting fee, you lose the months, and you usually lose some of what they built, because the next person inherits decisions nobody can explain. - #### Tools bought before the process exists You end up with a second tool nobody uses, and a renewal date. Five things to check on a proposal before you compare the prices at the bottom of them. 1. 01 #### It comes after somebody opened your CRM A proposal that starts at "configure the pipeline" has skipped the diagnosis, and the diagnosis is where the scope actually gets set. If nobody has looked, you are being quoted an average. 2. 02 #### The build and the retainer are separate lines A firm that quotes one blended number is pricing the build and hoping you stay on afterwards, and you will not be able to tell what you are paying for once the build is done. 3. 03 #### It names who is in your account Ask which named person is working on this every week, and what happens when they are not. On a lot of agency retainers the person who sold you is not the person doing it. 4. 04 #### Documentation is in the scope, in writing Otherwise the system is only operable by the people who built it, and the switching cost you just bought is larger than the invoice. 5. 05 #### There is an end date, or a review date An engagement with no end is a subscription. A good one is built so your first full-time hire can pick the system up, and the provider should be willing to say when that is. One more, which is advice against my own interest and everybody else’s in that table. **If you are pre-revenue and not funded, do not buy the top tier from anyone.** I told a pre-revenue founder exactly that on a call in June. There would have been plenty for me to do, but I was not going to charge full fractional rates to a company that had not raised yet, and the middle tier was the right fit for what he actually needed. 07 / Where to start ## Buy a diagnosis before you buy a retainer. Whoever you end up hiring, buy the two to four week diagnostic first, because it is what turns a quoted average into a quote for your company. Ours is below. Because four different things get called RevOps setup, and most quotes cover a different subset of them: the diagnosis, the build, the data cleanup, and running the system afterwards. A $25,000 build quote and a $9,850 a month retainer are not the same purchase priced differently, they are different purchases, and a lot of the spread between quotes disappears once you ask each firm which of the four they are pricing. How much does a RevOps audit cost? Most firms do not publish an audit price at all, and where a diagnostic is priced it usually rides along with something bigger. RevOnyx publishes a $3,500 one-time startup fee covering a CRM and GTM systems audit, on top of a $7,500 a month minimum. Revductive publishes $1,200 flat for two weeks, credited against month one. Those are the two published diagnostic prices I could find, which is the state of the market. How much does RevOps setup cost per month? Across the market, RevOps agency retainers run about $3,000 to $27,000 a month and fractional operators run about $5,000 to $15,000 a month. Among the firms that publish, the monthly tiers on offer run from $2,500 to $27,000, and where a firm publishes more than one tier the jump between them is usually 40% to 50% rather than a small step. How much does RevOps cost per hour? Almost nobody in this market sells it by the hour, so the honest answer is to convert a retainer. RevPartners publishes a $9,850 a month tier capped at 10 hours a week, which works out to roughly $230 an hour. Treat any hourly figure you are quoted below about $150 as a signal that the work is being done by someone junior, because at that rate it has to be. How long does RevOps setup take? A diagnostic is two to four weeks. A build runs from a few weeks for a single motion to several months where billing, onboarding and support all have to be reconnected. Retainer engagements are commonly sold in 3 to 12 month terms, and RevPartners and RevOnyx both publish a 6 month initial term, so plan on the number you are quoted being a monthly commitment rather than a project total. Do I need new software to set up RevOps? Usually not at the start. Most teams under about $50M ARR already own a CRM that can do the job once it is set up properly, and buying a second tool before the process exists is how you end up with two tools nobody uses.
